A BJ's Business Case Study: Driving Growth Through Assortment Expansion and Sourcing Optimization

A Northeast-based consumer services provider identified three key priorities to drive growth in partnership with BJ's Business:

Assortment Expansion

Perishables Growth

Sourcing Consolidation

Through a strategic collaboration with BJ's Business, the member successfully made measurable progress across all three areas.

Assortment Expansion

The member initially focused primarily on dry goods but aimed to broaden their assortment to better meet customers' needs.

They had identified several new items of interest, as well as select HBA (Health & Beauty Aid) products, but were hesitant to introduce them due to the risk associated with full-pallet purchases. Without prior sales history, committing to large quantities created uncertainty around sell-through, inventory management, and overall product performance.

Through BJ's Business, the member gained access to tiered purchasing options, allowing them to buy smaller, more manageable quantities of new items. This flexible approach significantly reduced risk and enabled a "test-and-learn" strategy, supporting a controlled and effective soft launch of new dry grocery and HBA products.
The result: The member was able to confidently expand beyond their core dry goods offering, validate demand across new categories, and scale successful items over time.

Perishables Growth

Expansion into perishables was a key strategic priority. It was executed through a three-phase approach designed to minimize risk while building operational capability.

Phase 1: Meats and Cheeses

The first step introduced a curated selection of meats and cheeses, allowing the member to enter the perishables space gradually without overwhelming their existing operations.

Phase 2: Key Perdue Items

Next, high-demand Perdue products were added to the assortment. Previously, the member sourced single-pack items from another supplier and manually repackaged them into three-packs — an inefficient, labor-intensive process. Through BJ's Business, they sourced the desired pre-packaged three-pack items, eliminating manual work, improving efficiency, and accelerating sales with recognizable, high-velocity products.

Phase 3: Ultra-Fresh Produce

The final phase focuses on introducing ultra-fresh produce. This expansion is expected to significantly increase revenue and further strengthen the member's market position.

The member is also targeting 63 perishable SKUs sourced through BJ's Business as part of their broader assortment strategy.

Sourcing Consolidation

Before partnering with BJ's Business, the member relied on a fragmented network of suppliers to meet their inventory needs. This approach required managing multiple relationships, coordinating separate orders and deliveries, and navigating inconsistent pricing and availability — resulting in inefficiencies across procurement, operations, and cost management.

By transitioning to BJ's Business as a primary supplier, the member significantly simplified their sourcing model. Consolidating purchases into a single, reliable partner reduced administrative burden, improved order consistency, and streamlined logistics.

Additionally, the ability to source across multiple categories — including dry goods, perishables, and HBA items — through one provider enabled better inventory planning and purchasing efficiency. The one-stop-shop model saved time and improved overall supply chain reliability, allowing the member to focus more on growth and less on managing vendor complexity.

Relationship & Service Impact

As with all BJ's Business members, the member received hands-on support from a dedicated Account Manager, who played a critical role in their success, simplifying sourcing processes and guiding assortment expansion strategies.

An on-site warehouse visit was conducted to assess the member's operations and identify opportunities to grow their perishables business, particularly in refrigeration capacity and storage needs. In addition, the member visited a BJ's distribution center, where the Account Manager showcased relevant products to support their assortment expansion and introduced items aligned with their growth strategy.

As a result of these insights, a weekly delivery model was implemented to support a consistent flow of fresh inventory. With continued growth, the member has since invested in additional refrigeration, further enabling expansion in perishables.
